How much should an HVAC company spend on marketing?
Most established shops land between 5% and 10% of revenue, and a piece on ACCA's contractor blog argues for 10% of gross. At $3M that is $150K to $300K. Owners usually get the shape wrong, not the size: spread it flat and you overpay into the July auction when your techs have no room.
How do I get more system replacements instead of cheap service calls?
Treat replacement intent as its own lane. Someone searching furnace replacement cost is weeks out and needs a different page, a different offer, and financing on screen before they call. Someone with a dead compressor needs a same-day slot and an honest repair-or-replace at the truck. The third lane is the aging equipment already sitting in your own customer list.
How do I keep the schedule full during the shoulder season?
By building demand that is not tied to the thermometer. In March and October the emergency searches dry up and your competitors pull their budgets, which makes the trough the cheapest stretch of the year to be the shop people find. Tune-ups, maintenance plans, planned replacement, air quality work, and your own customer list all live there.
Are the HVAC leads exclusive to me?
Completely, because they are not marketplace leads. Every call comes off your own website, your own Google Business Profile, and your own ad accounts, straight into your CRM, never resold. My problem is techs, not leads. Does this still make sense?
