The company that answers a new lead first almost always wins the job, and speed to lead is the cheapest, highest-return fix you have sitting in your entire business right now.
Let me paint you a picture. Somebody's water heater just died. There's a puddle spreading across their garage floor and a real fear that it's headed for the drywall. They grab their phone. They Google. They fill out three forms in about ninety seconds, because they're panicking and they want this handled TODAY. Three companies now hold the exact same lead. Same name, same problem, same puddle.
Guess which one gets the job? Not the cheapest. Not the one with the shiniest van or the most Google reviews. The one that calls back first. That's it. That's the whole trick. The prospect isn't shopping for the best plumber in America, they're shopping for a plumber who exists and answers the phone.
And most of your competitors, bless them, will see that form notification and finish their sandwich. Then wrap up a job. Then drive home. Then get around to calling back around 6pm. By then the puddle's been fixed for four hours by a guy named Greg.
Why speed to lead beats basically everything else you're worried about
I'm telling you, of every lever an owner can pull, response time moves the most money for the least effort. You don't have to hire anyone. You don't have to buy more leads. You just answer the ones you already paid for, faster.
The numbers here aren't my opinion. They're kind of embarrassingly one-sided. Harvard Business Review ran the study everybody quotes: companies that respond to a new lead within an hour are about 7 times more likely to actually qualify that lead than the ones who wait even one more hour. Wait a full day? You're 60 times worse off. Sixty.
Then there's the MIT study everybody calls the Oldroyd study. Researchers found that calling in 5 minutes instead of 30 made you 21 times more likely to qualify the lead. Not 21 percent. Twenty-one TIMES. In the gap between minute five and minute thirty, your odds don't slide down a gentle ramp. They fall off a cliff.
Now go look in the mirror. When did you last call back a web lead? Be honest. Most home service companies answer in hours, if they answer at all. Some of you have a form on your site right now firing emails into an inbox nobody's opened since the Obama administration. Rough. But also great news. It means the bar to beat your competition is sitting right there on the floor.
Short version: the first company to answer usually wins, and "first" means minutes, not hours. Respond in under 5 minutes and you're the hero. Respond tomorrow and you're talking to someone who already forgot your name. Fix your response time before you spend one more dollar on leads.
What the clock is actually doing to your money
Here's the timeline I've walked a hundred owners through, laid out plain. Print it, tape it to the wall, whatever it takes.
| Time to first contact | What the prospect is doing | Your odds of booking it |
|---|---|---|
| Under 5 minutes | Still on your site, phone in hand | Best possible |
| 5 to 30 minutes | Starting to call competitors | Falls off a cliff, roughly 21x worse by 30 minutes |
| 30 to 60 minutes | Talking to someone else | Low, still salvageable |
| 1 to 24 hours | Probably booked another company | About 7x worse than answering within the hour |
| Over 24 hours | Forgot they ever filled out your form | Roughly 60x worse, usually dead |
Read that top row again. Under 5 minutes, they're still ON your site, phone in their hand, warm as fresh bread. That's the single most valuable 300 seconds in your whole business, and most owners spend it doing literally anything else.
Calls back at 6pm, after the sandwich
By the time you dial, the puddle's been fixed for four hours by a guy named Greg.
Answers in 90 seconds, wins the job
You're the first voice in their ear while the other three are still chewing.
It works on leads from every single source
Here's the part that makes this the great equalizer. Speed to lead doesn't care where the lead came from. Your own website, Google, a referral from your cousin, or a shared lead you bought off a marketplace. Doesn't matter. First to answer wins all of them.
And that shared-lead thing is a big deal. I've written before about exclusive versus shared leads, and if you've ever wondered whether Angi leads are worth it, the honest answer is that a shared lead sold to four companies is only worth anything to the company that calls in 90 seconds. The other three are lighting money on fire and blaming the platform. Same lead. Wildly different outcome. The difference is entirely the clock. So the guy screaming that shared leads are garbage? Half the time he's just slow, and speed is the thing that turns a "junk" lead into a booked job.
Same story with Google Ads. You can pay top dollar for a click, win the auction, get the form fill, and then hand the actual customer to a faster competitor because you were up a ladder. Rough way to spend an ad budget.
How the fast operators actually pull this off (without a night shift)
Now you're thinking: "Daniel, I'm not sitting by my phone at 9pm waiting to pounce on a form. I have a life. And a business. And a family that would like to see me." Totally fair. Nobody's asking you to become a switchboard operator with a headset. The whole point is that the fast operators aren't doing this with sheer willpower. They're doing it with automation that answers while they sleep. Here's the actual stack.
- Instant missed-call text-back. Someone calls, you can't pick up, and within seconds they get a text: "Hey, sorry we missed you, this is us, what do you need?" That one thing alone recovers a stunning number of jobs that used to just vanish. A missed call is not a lost call anymore. It's a text conversation that started itself.
- Auto-reply on every web and marketplace lead. The second a form hits, from your site or from a platform, the prospect gets an instant response. Not a "we'll be in touch" corporate yawn. A real, warm, "we got it, we can help, when works for you." You are now the first voice in their ear. The other three companies are still chewing.
- A follow-up sequence with a spine. One text and giving up is not follow-up. The fast guys have a sequence, a few texts and calls spaced out over the first few days, that keeps politely knocking. Most jobs aren't lost because the customer said no. They're lost because everybody quit after one try and moved on.
- After-hours coverage that's automation, not a person. Leads don't clock out at 5pm. A shocking number come in at night and on weekends, which is exactly when the puddle appears and the panic sets in. You don't need a human on call. You need a system that texts back at 11pm so you can close the deal at 8am, instead of tying with three sleeping competitors.
Notice what none of that required. It didn't require you to hire a receptionist, or answer your phone in the shower, or feel guilty about missing a call during your kid's game. It required a setup that texts them back for you, instantly, every time, forever. You build it once. It never gets tired, never takes lunch, never forgets to follow up.
So what do you actually do Monday?
Start dead simple. Time yourself. Have a buddy fill out your website form right now and see how long the real-world response takes. If the answer is "uh, nothing happened," congratulations, you just found the highest-return fix in your business and it was hiding in your own contact page the whole time. Then get an instant auto-reply live on every lead source you've got. Then add missed-call text-back. Then build the follow-up sequence. In that order.
In my experience, you don't need more leads to make more money this quarter. You very likely need to stop leaking the ones you already pay for out the back of a slow phone. Answer first, answer fast, and watch how many "bad" leads suddenly turn into booked jobs.
If you want to see how we wire all of this up so it runs on its own, this is a big part of what we build over on how it works. And if you want the bigger playbook this all fits into, start with the home services marketing guide. Go answer your phone faster than the guy down the street. That's the whole game.
Stop renting your growth. Own it.
We build the whole engine and run it for you, with nothing held hostage. One company per trade, per market.
